If you're looking for a quick place to get online, you can always jump into a McDonald's or Starbucks, but otherwise you may get lucky here and there with modern cafes. Just don't go out expecting to find Wi-Fi very easily if you definitely need to get online.
If you need data connections for more than just a mobile phone, renting a portable Wi-Fi is a great solution and is inexpensive as well. Not only can you use it on all your Wi-Fi enabled devices, but you can share with your group too.
One option for renting a pocket Wi-Fi is Japan Wireless, which you can just pick up at airports/hotels and use a pre-paid return envelope to drop it off into post boxes anywhere in Japan. It also offers an extra mobile battery for free.
The first thing you should do is to check with your carrier to see what their roaming charges for Japan will be. You might find that the cost is comparable to other options, and definitely the most convenient. However, if your data plan is on a measured rate system, chances are that you might end up with a costly bill.
